How to Create a Utilization Report in Google Sheets with ChatGPT

Cody Schneider••8 min read

Tracking how your team spends their time is essential for managing projects, ensuring profitability, and preventing burnout. One of the best ways to do this is with a utilization report, but building one from scratch in a spreadsheet can feel intimidating. This guide walks you through creating a detailed, useful utilization report in Google Sheets and shows you how to use ChatGPT to generate the formulas and instructions for you, even if you’re not a spreadsheet expert.

What Exactly Is a Utilization Report?

A utilization report measures a team's or individual's productive time against their total available time. The core metric is the utilization rate, a percentage that tells you how much of an employee's time is spent on "productive" or "billable" activities.

The standard formula is simple:

Utilization Rate = (Total Billable Hours / Total Available Hours) × 100

Why track this? A good utilization report is a powerful tool for business health. It helps you:

  • Protect Profitability: For agencies and service-based businesses, understanding billable hours is directly tied to revenue. It helps ensure projects are profitable and priced correctly.
  • Improve Resource Planning: See who is overworked and who has excess capacity at a glance. It makes balancing workloads much more objective and less based on guesswork.
  • Prevent Employee Burnout: Consistently high utilization rates (near 100%) can be an early warning sign of burnout. It gives you a chance to intervene before a star employee is overwhelmed.
  • Identify Inefficiencies: If non-billable hours are creeping up, you can investigate why. Is it too much admin work? Unscoped client requests? The report flags trends you might otherwise miss.

Step 1: Set Up Your Raw Data in Google Sheets

Before you can report on anything, you need clean, well-structured data. Your formulas will rely entirely on how you organize your time-tracking information. Create a new Google Sheet and name your first tab something like "Time Data".

Your goal is to have one row for every time entry. Here are the columns you’ll need at a minimum:

  • Date: The date the work was performed.
  • Team Member: The name of the person who did the work.
  • Project / Client: The specific project or client a task is associated with.
  • Task Description: A brief description of the work.
  • Hours Logged: The number of hours spent on the task.
  • Status / Type: A column to mark if the work was "Billable" or "Non-Billable". This is the most important column for the calculation.

Your raw data sheet should look something like this:

(Note: The table formatting here is for clarity. In your Google Sheet, just input the data in the respective columns.)

Pro Tip: Use Data Validation

To keep your data consistent, use Google Sheets’ data validation feature for the "Team Member" and "Status / Type" columns. This creates a dropdown menu, preventing typos ("Jane Doe" vs. "jane doe") that can break your formulas. Just go to Data > Data validation, choose "List of items," and enter your team members' names or the terms "Billable" and "Non-Billable."

Step 2: Build Your Summary Table with ChatGPT's Help

Now for the fun part. Instead of wracking your brain for the right formulas, let’s ask ChatGPT to be our spreadsheet co-pilot. We'll create a new tab in your Google Sheet called "Utilization Report" and build a summary table that pulls from your "Time Data" sheet.

1. Create a Unique List of Team Members

First, we need a list of every team member without any duplicates. This is a perfect, simple task for ChatGPT.

Your Prompt to ChatGPT:

I have a Google Sheet with a tab named 'Time Data'. In that tab, column B contains team member names. How can I create a unique, alphabetized list of these names in another tab?

ChatGPT's Likely Response (and the correct formula):

=SORT(UNIQUE('Time Data'!B2:B))

Just copy this formula and paste it into cell A2 of your "Utilization Report" tab. It will automatically pull every unique name and keep the list updated as new data comes in.

2. Calculate Total Billable Hours

Next, we need to sum up all the billable hours for each person. Here's how you can ask ChatGPT for the right formula.

Your Prompt to ChatGPT:

In my 'Time Data' sheet, team member names are in column B, hours logged are in column D, and the status ("Billable" or "Non-Billable") is in column E.

In my 'Utilization Report' sheet, cell A2 contains the first team member's name. What formula can I use in cell B2 to sum the hours for that person only if the status in column E is "Billable"?

ChatGPT will suggest using a SUMIFS formula, which is perfect for this:

=SUMIFS('Time Data'!D:D, 'Time Data'!B:B, A2, 'Time Data'!E:E, "Billable")

Paste this into cell B2. Then, click the small blue square on the bottom-right of the cell and drag it down. Google Sheets will automatically adjust the formula for each team member in your list.

3. Calculate Total Hours Logged

This is almost the same as the last step, but simpler. We just want to sum up all hours for each person, regardless of their status.

Your Prompt to ChatGPT:

What's a formula to sum the hours from 'Time Data' column D for the team member listed in cell A2 of my report sheet?

ChatGPT's Response (using a simpler SUMIF formula):

=SUMIF('Time Data'!B:B, A2, 'Time Data'!D:D)

Paste this into cell C2 of your report and drag it down for the other team members.

4. Define Total Available Hours and Calculate the Rate

Your summary table should now have Team Member, Total Billable Hours, and Total Hours Logged. The final pieces are Total Available Hours and the Utilization Rate (%).

Total Available Hours is the denominator in our formula. For a full-time employee over a specific period (e.g., a month), this might be 40 hours/week * 4 weeks = 160 hours. This is your baseline capacity. Fill column D with this number (e.g., 160).

Finally, in column E, let's calculate the utilization rate. You probably don't need ChatGPT for this simple division, but you could still ask!

The formula for cell E2 is:

=B2/D2

Drag this down for all team members. Select the whole column and click Format > Number > Percent to make it easy to read. Your final report table is now complete and will update automatically as you add more data to your "Time Data" sheet!

Step 3: Visualize Your Data

Numbers are great, but charts are better for quick insights. Let's ask ChatGPT how to create a simple visual dashboard.

Your Prompt to ChatGPT:

I have a summary table in Google Sheets. Column A has team member names and column E has their utilization rate as a percentage. How do I create a bar chart comparing the utilization rates for everyone on the team?

ChatGPT will give you step-by-step instructions:

  1. Select the data you want to chart. Hold Ctrl (or Cmd on Mac) and click to highlight both column A (Team Member) and column E (Utilization Rate).
  2. Go to the menu and click Insert > Chart.
  3. Google Sheets will usually choose a good chart type, but you can change it to a column or bar chart yourself in the Chart editor.
  4. Customize the titles and colors to make it professional.

In seconds, you'll have a clear, easy-to-understand chart that you can drop into a slide deck or your main dashboard tab.

Best Practices for Your Utilization Report

Building the report is one thing, using it effectively is another. Here are a few final tips:

  • Set Realistic Targets: A 100% utilization rate is not a good goal. It leaves no room for admin, training, or creative thinking, and is a direct path to burnout. Healthy targets are often between 75-85%, but this varies widely by role and industry.
  • Focus on Trends, Not Absolutes: The real power is in watching the numbers over time. Is a team member's utilization steadily climbing into the danger zone? Is non-billable time for a project creeping up each month?
  • Automate Your Data Entry: Manually logging time is a drag and prone to errors. Consider using time-tracking tools (like Harvest or Toggle) that integrate with project management apps. You can use Zapier or Make.com to automatically send those entries into your Google Sheet, making your report completely hands-free.
  • Don't Weaponize the Data: Frame the report as a tool for support and insight, not punishment. If someone has a low rate, the question is "How can we get you more of the work you enjoy?" not "Why aren't you hitting your numbers?".

Final Thoughts

Building a powerful utilization report from scratch in Google Sheets is entirely achievable, moving from a feared chore to a manageable task. By pairing a well-structured data sheet with prompts to ChatGPT, you can quickly generate the exact formulas and charts you need, without getting lost in documentation.

While Google Sheets is flexible, we understand that patching together reports and continuously pulling data from different places is still a huge time commitment. That’s why we created Graphed. We wanted a way to connect all our sources - like our time-tracking, project management, and CRM platforms - and generate dashboards instantly. Instead of building formulas by hand, you can just ask, "Show me a chart of billable hours per team member vs. project budget from last quarter," and the dashboard is built for you in seconds, with real-time, live-updating data.
