How to Create a Product Management Dashboard in Google Sheets with ChatGPT

Cody Schneider••9 min read

Building a custom dashboard to track your product's health can feel like a daunting task, but it doesn't have to be. You can create a powerful, centralized source of truth right inside Google Sheets, and with ChatGPT as your co-pilot, you don't even need to be a spreadsheet guru. This guide will walk you through exactly how to plan, build, and even automate a product management dashboard, from defining key metrics to generating the exact formulas and scripts you need.

Choose Your Platform: Why Google Sheets?

Before diving into a complex business intelligence tool, many product teams find Google Sheets to be the perfect starting point. It's free, shareable, and infinitely flexible. You can design it to fit your exact needs, pulling data from various sources to get a holistic view of your product's performance.

The main trade-off is the manual effort required. You'll likely be exporting CSV files from different tools and pasting them into your sheet. While this works for early-stage products or low-frequency reporting, it can become time-consuming as your product scales. But for now, it’s an excellent way to define what you need to track without a big software investment.

Step 1: Plan Your Dashboard by Defining Key Metrics

A dashboard is only as good as the metrics it displays. Jumping straight into building without a clear plan is a recipe for a cluttered, unhelpful report. We need to focus on metrics that reflect the actual health of your product and guide your decisions. A fantastic framework for this is the "Pirate Funnel" (AARRR).

The 'AARRR' Pirate Funnel for Product Managers

This model breaks the customer journey into five distinct stages, giving you a clear structure for your dashboard.

  • Acquisition: How are people finding your product? You aren't just looking at marketing channel performance here, you want to see which channels bring in the best users. Track metrics like New User Signups by Channel and Cost Per Acquisition (CPA).
  • Activation: Are new users experiencing the core value of your product? This "aha!" moment is crucial. Track metrics like Percentage of Users Who Complete Onboarding or Number of Users to Create Their First [Core Action].
  • Retention: Are users coming back? A leaky bucket can sink your product, no matter how many new users you acquire. Focus on Weekly/Monthly Active Users (WAU/MAU), User Churn Rate, and Cohort Retention Analysis.
  • Referral: Are your users telling others about your product? Word-of-mouth is a powerful growth engine. Track your Net Promoter Score (NPS) and Number of New Users from Invite Links.
  • Revenue: Are you making money? This is the ultimate validation. Key metrics include Monthly Recurring Revenue (MRR), Customer Lifetime Value (LTV), and Average Revenue Per User (ARPU).

Product Health & Development Metrics

Beyond user lifecycle metrics, your dashboard should also give you a view into your development process and overall product quality.

  • Feature adoption: What percentage of active users are engaging with your newest features?
  • User feedback: Track the volume and sentiment of support tickets or feedback submissions.
  • Bug tracking: Monitor the number of open vs. closed critical bugs.

Step 2: Use ChatGPT to Structure Your Dashboard Layout

Now that you know what to track, you can use ChatGPT to generate a logical layout. This saves you the time of visually designing from scratch.

Here’s a sample prompt you can use:

Act as a product manager. I need to build a product dashboard in Google Sheets for a B2B SaaS application. I'm using the AARRR (Pirate Metrics) framework. Please suggest a clean layout for the dashboard. For each section (Acquisition, Activation, Retention, Referral, Revenue), recommend 2-3 key metrics and the best chart type to visualize each one.

ChatGPT will likely return a structured table suggesting things like a "line chart for MRR over time," a "bar chart for signups by source," and "scorecards for current MAU." This gives you an amazing blueprint before you write a single formula.

Step 3: Building Your Google Sheets Dashboard, Piece by Piece

With our plan in hand, it's time to build. The key to an organized and scalable Google Sheet is a structured approach using multiple tabs.

1. Create Your Tab Structure

Always separate your data and your visualizations. Create three tabs at the bottom of your Google Sheet:

  • Raw_Data: This is where you will paste your exports (CSVs) from your analytics tools, CRMs, or databases. Nothing gets calculated here - it's just a raw data dump.
  • Calculations: This is your spreadsheet’s “engine room.” All your formulas will live here, referencing the data in the Raw_Data tab to produce clean, aggregated numbers.
  • Dashboard: This is the pretty, presentation-ready view. It will contain only charts and key numbers that pull directly from the Calculations tab.

This three-tab system prevents you from ever breaking a chart because you accidentally messed with a formula on your main dashboard view.

2. Gather Your Raw Data

This is the manual part of the process. Go into your tools (Google Analytics, HubSpot, a Stripe export, Jira, etc.) and download the data you need. For example, to track user signups, you might export a list of all users with their creation date. Paste this raw data into the Raw_Data tab.

3. Let ChatGPT Write Your Formulas

This is where the magic happens. Instead of struggling with VLOOKUP or figuring out INDEX(MATCH(...)), you can just describe what you want to ChatGPT clearly. Make sure you specify the tab, column, and data format.

Example 1: Calculating Monthly User Signups

Let's say in your Raw_Data tab, column B contains names and column D contains signup dates (e.g., "MM/DD/YYYY").

Your prompt in ChatGPT:

I have a Google Sheet with a tab named 'Raw_Data'. Column D in this tab contains signup dates. In my 'Calculations' tab, I want to count the number of users who signed up this month. Write me the formula.

ChatGPT's Formula:

=COUNTIFS(Raw_Data!D:D, ">="&EOMONTH(TODAY(),-1)+1, Raw_Data!D:D, "<="&EOMONTH(TODAY(),0))

Just copy that formula and paste it into a cell in your Calculations tab. Now you have a live number that will update automatically as the month progresses.

Example 2: Summing Revenue from a Specific Channel

Assume your Raw_Data tab has marketing channel in column F and new revenue in column G.

Your prompt in ChatGPT:

In my 'Raw_Data' tab of my Google Sheet, Column F contains the marketing channel (e.g., "Organic Search," "Paid Social") and Column G contains the revenue from each new customer. On my 'Calculations' tab, I want a formula that sums all revenue from 'Organic Search'.

ChatGPT's Formula:

=SUMIF(Raw_Data!F:F, "Organic Search", Raw_Data!G:G)

Repeat this process for all your key metrics, building out your Calculations tab with clear labels for each number.

4. Visualize Your Data with Charts

With all your numbers crunched in the Calculations tab, creating charts is easy. Select the data you want to visualize, then go to Insert > Chart in Google Sheets. You can ask ChatGPT for advice on which type to use.

Prompt for ChatGPT:

What is the best chart type to visualize user retention over time for different monthly cohorts?

ChatGPT will likely recommend a cohort grid (heat map) or a series of line charts, explaining the pros and cons of each.

5. Assemble Your Dashboard

This is the final step. Go to your Dashboard tab and start laying everything out based on your plan from Step 2. You can place two types of elements here:

  1. Charts: Simply copy the charts you made from the Calculations tab and paste them here. They will remain linked to the data.
  2. Scorecards (KPIs): These are big, important numbers you want to see at a glance. To create one, pick a cell, increase the font size, and use a simple formula to reference a pre-calculated number. For example, in a large, bolded cell on your dashboard, type: 'Calculations'!A2 to pull your Current MRR.

Arrange your charts and scorecards into the AARRR sections you planned earlier. Your dashboard is now complete!

Step 4: Go Further with Automation via Apps Script

Tired of manually sorting your data every time you paste in a new export? You can ask ChatGPT to write a Google Apps Script to automate boring tasks.

For example, you might want your user list on the Raw_Data tab to always be sorted by signup date.

Prompt for ChatGPT:

Write a simple Google Apps Script that automatically sorts my 'Raw_Data' sheet by Column D (which contains a date) in descending order every time I open the spreadsheet.

ChatGPT will generate a block of JavaScript code for you. To use it:

  1. Go to Extensions > Apps Script in Google Sheets.
  2. Delete the placeholder code and paste in the script ChatGPT gave you.
  3. Save the script and give it a name (e.g., "AutoSort").
  4. Click the clock icon (Triggers) and create a new trigger: choose your function, set the event source to "From spreadsheet," and the event type to "On open."

Now, your data will be perfectly sorted every time you open the file - no manual effort needed!

Final Thoughts

Combining the flexibility of Google Sheets with the intelligence of ChatGPT allows you to create a completely custom product management dashboard without needing deep technical expertise. You can move from scattered metrics to a centralized hub that informs your strategy and helps your entire team stay aligned on what matters most.

Of course, manually exporting CSVs and pasting them into Google Sheets gets old fast. Spending hours each week on this data-wrangling is precisely the problem we built Graphed to solve. We connect directly to your data sources - like Shopify, Google Analytics, Facebook Ads, or HubSpot - to automate the entire process. Instead of asking ChatGPT for formulas, you just ask our platform conversational questions like, "Build a dashboard showing our customer LTV by acquisition channel," and it instantly creates a live, interactive visualization for you. It's the perfect next step when you’re ready to trade in manual reporting for real-time insights.
